We Analyzed 629 YouTube Videos: What Is the Best YouTube Video Length?

We analyzed 629 recent YouTube uploads across 60 channels to see whether shorter or longer videos break out more often and what the ideal video length really is.

There is a strange obsession in YouTube strategy with finding the "perfect" video length.

Eight minutes.

Ten minutes.

Twelve minutes.

Twenty minutes for documentaries.

Under sixty seconds for Shorts.

The advice usually sounds precise.

The evidence usually is not.

So we tested the question using a different signal:

Do videos of certain lengths actually break out above their own channel's normal performance more often?

OverseerOS examined a production research corpus of 2,923 recent competitor uploads across 115 YouTube channels.

Within that broader dataset, 277 videos were classified as breakouts, meaning their initial view velocity was more than 2× the channel's recent baseline velocity.

But we immediately found a methodology problem.

Reliable duration data had not been captured throughout the entire historical dataset.

Publishing a "2,923-video length study" anyway would have produced a larger headline and weaker research.

So we did not do that.

We restricted the primary analysis to uploads published from January 1, 2026 onward, when duration coverage reached 99.7%.

That produced 712 uploads with near-complete duration coverage.

We then excluded videos where a valid positive channel baseline was unavailable, because a video cannot meaningfully be classified as a relative breakout without something to compare against.

The final research cohort contained:

629 recent YouTube uploads across 60 competitor channels, including 72 breakout videos.

And the result was not:

Make every video 10 minutes.

It was almost the opposite.

We found very little evidence for one universal best YouTube video length.

Among long-form videos:

  • breakout median length: 14.8 minutes
  • normal-video median length: 14.8 minutes

Exactly the same.

When we grouped long-form videos into duration buckets, 20-to-30-minute videos had the highest raw breakout rate at 14.9%, but the differences across duration groups were not strong enough to establish a reliable universal length effect in this sample.

Then we normalized each breakout against the normal video length of its own channel.

That produced the strongest finding of the study:

73.6% of comparable long-form breakouts stayed within ±25% of their channel's normal median video length.

Only 3.8% were dramatically shorter than their channel norm.

And the median long-form breakout was actually about 6.8% longer than its channel's normal median.

The practical answer is therefore much more useful than a magic number:

The best YouTube video length is usually not a universal number. It is a channel-native range shaped by the idea, format, audience, and what that channel already proves it can sustain.

The most important number in that table is not 14.8 minutes.

It is:

73.6%.

Most long-form breakouts remained close to the length their channel was already producing.

That changes how creators should interpret "ideal YouTube video length."

The Direct Answer

How long should a YouTube video be?

Our data does not support one universal duration.

For long-form videos, the strongest practical pattern was:

Breakouts usually stayed reasonably close to their own channel's normal length.

Among 53 long-form breakouts where we had at least three normal same-channel uploads available for comparison:

  • 39 were within 75% to 125% of the channel's normal median duration
  • 12 were more than 25% longer
  • only 2 were more than 25% shorter

The median breakout was 1.068× the normal same-channel median.

That means a channel whose normal video is 15 minutes would have a median breakout equivalent to roughly 16 minutes under this comparison.

Not five minutes.

Not thirty minutes.

Close to what the channel already does.

This does not mean staying near your normal length causes breakouts.

It means the breakout videos in this sample generally did not need radical duration changes to outperform their channel baseline.

How We Defined a Breakout Video

Raw view counts create a major problem in YouTube research.

A video getting 200,000 views may be disappointing for one channel and extraordinary for another.

So OverseerOS does not define a breakout using one global view threshold.

For the competitor-feed system used in this study, the relevant metric is initial view velocity relative to the channel's recent baseline.

Conceptually:

video initial views per hour ÷ channel baseline views per hour

A video is marked as a breakout when that ratio exceeds:

2.0×

So a breakout in this study means:

The video was initially moving at more than twice the channel's recent baseline rate.

That makes the research question much more useful.

We are not asking:

Which length gets the most raw views?

Large channels would dominate that answer.

We are asking:

Which lengths appeared among videos that significantly outperformed what was normal for that channel?

Why We Did Not Use All 2,923 Videos for the Duration Comparison

The full competitor corpus contained:

  • 2,923 uploads
  • 115 competitor channels
  • 277 breakouts

But only 1,110 historical records had duration populated.

That missingness was not random.

Duration coverage changed over time.

Older months had little or no duration coverage, while the newer cohort had almost complete coverage.

For example, duration coverage was effectively absent in several early historical months, then became almost complete around the beginning of 2026.

Using all duration-populated records as though they were a random sample would therefore mix:

  • time-period effects
  • crawler-version effects
  • channel-composition changes
  • duration differences

Instead, we selected the cleaner period beginning January 1, 2026.

There were:

712 uploads

and:

710 had valid duration data.

That is:

99.7% coverage.

We then required a valid positive channel baseline, leaving:

629 videos across 60 channels.

This smaller dataset is more defensible than pretending incomplete historical rows are equivalent to complete recent rows.

Finding 1: Breakouts Were Not Shorter Than Normal Long-Form Videos

Start with the simplest comparison.

Among long-form videos over three minutes:

Breakouts

  • n = 63
  • 25th percentile = 10.3 minutes
  • median = 14.8 minutes
  • 75th percentile = 20.9 minutes

Normal uploads

  • n = 514
  • 25th percentile = 9.6 minutes
  • median = 14.8 minutes
  • 75th percentile = 21.9 minutes

The medians were identical.

14.8 minutes.

That is a surprisingly boring result.

And boring results are sometimes the most valuable.

There was no giant shift where breakout videos suddenly became:

  • five minutes shorter
  • twice as long
  • exactly eight minutes
  • exactly ten minutes

The middle of the distribution barely changed.

Finding 2: The Raw 20–30 Minute Bucket Had the Highest Long-Form Breakout Rate

We then grouped long-form videos into broad duration bands.

At first glance, this seems to produce an answer:

Make videos 20 to 30 minutes.

That would be an overreach.

The 20-to-30-minute bucket did have the strongest raw observed breakout rate.

But there are several problems with treating that as an optimal duration.

Different channels naturally produce different lengths.

A documentary channel may live in the 20-to-30-minute range.

A tutorial channel may live around eight minutes.

A commentary channel may vary much more.

So an absolute-duration bucket mixes channel strategy with video performance.

The bucket differences were also not statistically decisive enough in this sample to justify declaring a universal winning range.

That forced us to ask a better question.

Finding 3: Compare a Video With Its Own Channel, Not With the Entire Internet

Suppose Channel A normally publishes eight-minute videos.

Channel B normally publishes 25-minute videos.

A 20-minute upload means something completely different for each channel.

For Channel A, it is unusually long.

For Channel B, it is unusually short.

Putting both videos into a "20-minute videos" bucket hides that context.

So we created a channel-relative comparison.

For each channel, we calculated the median duration of its normal uploads.

Then we compared breakout videos with that baseline.

We divided the breakouts into three groups.

Materially shorter

Breakout duration below 75% of normal channel median.

Near normal range

Breakout duration between 75% and 125% of normal channel median.

Materially longer

Breakout duration above 125% of normal channel median.

For the long-form breakouts where at least three normal same-channel uploads were available, the result was striking.

Almost three quarters stayed near the channel's ordinary duration.

That is a much stronger practical signal than saying:

20-to-30-minute videos had a 14.9% breakout rate.

Finding 4: Dramatically Shorter Videos Were Rare Among Long-Form Breakouts

Only:

2 of the 53 comparable long-form breakouts

were more than 25% shorter than their channel's normal median.

That is:

3.8%.

This does not mean shortening a video is bad.

It means dramatic shortening was not a common breakout pattern in this cohort.

The common creator instinct is:

My videos are not performing. I should make them much shorter because people's attention spans are getting worse.

The data does not support making that jump automatically.

If your normal documentary is 18 minutes, turning the next one into six minutes is not something this study validates as a breakout strategy.

The better question is:

Does this specific idea naturally deserve six minutes?

If yes, make six minutes.

But do not cut twelve minutes merely because somebody told you "shorter videos perform better."

Finding 5: Longer-Than-Normal Breakouts Were More Common Than Dramatically Shorter Ones

Among the same 53 long-form breakouts:

12, or 22.6%, were more than 25% longer than the channel's normal median.

Only 3.8% were more than 25% shorter.

The median relative duration was:

1.068×

So the typical breakout in this comparison was slightly longer than the channel's usual normal-video median.

There is another way to look at it.

Of the 53:

  • 33 were longer than the channel's normal median
  • 20 were shorter

That is:

62.3% longer

versus:

37.7% shorter

Again, that does not establish a causal benefit from adding minutes.

It does destroy a simplistic assumption:

Viral videos need to be shorter.

They clearly did not in this sample.

Finding 6: Channel-Level Results Were Mixed

We also looked at channels rather than individual videos.

There were 36 channels with both:

  • at least one valid breakout
  • at least one normal comparison video

For each channel, we compared its median breakout duration with its median normal duration.

The result:

  • breakout median longer: 22 channels
  • breakout median shorter: 13 channels
  • equal: 1 channel

There was no universal direction.

Some channels broke out with longer videos.

Some broke out with shorter videos.

The more important observation is that length behavior was channel-specific.

That is exactly what a universal "ideal YouTube length" rule ignores.

Finding 7: Duration Had Almost No Simple Linear Relationship With Viral Score

We also tested the continuous relationship rather than forcing videos into buckets.

The simple raw correlation between video duration and viral score was approximately:

-0.038

When both variables were log-scaled to reduce the influence of extreme values, the correlation was approximately:

0.078

Both are extremely weak.

That does not prove duration never matters.

Relationships can be:

  • nonlinear
  • niche-specific
  • channel-specific
  • format-specific
  • dependent on topic quality
  • dependent on viewer retention

But it gives us no evidence for a simple rule like:

Every extra minute makes a video more viral.

or:

Every extra minute hurts performance.

The relationship was nowhere near that simple.

The Real Question Is Not "How Long Should My Video Be?"

The better question is:

How much time does this idea need relative to what my audience already accepts from this channel?

That changes the workflow.

Imagine three channels.

Channel A: Software Tutorials

Normal median:

8 minutes

A useful working range of ±25% would be roughly:

6 to 10 minutes

A 25-minute tutorial would be a major format shift.

It might work.

But it should happen because the topic needs it, not because someone said longer videos generate more watch time.

Channel B: Documentary Channel

Normal median:

16 minutes

The ±25% range becomes:

12 to 20 minutes

A 15-minute video is completely ordinary for this audience.

Channel C: Deep-Dive Business Channel

Normal median:

24 minutes

The comparable range becomes:

18 to 30 minutes

Telling this creator that "the ideal YouTube video is 10 minutes" would be almost meaningless.

The channel has trained viewers to expect a different product.

The Channel-Native Length Principle

The research suggests a useful starting principle:

Default to your channel's proven duration range unless the idea provides a good reason to leave it.

This is not an official YouTube rule.

It is a practical interpretation of the data.

Among the comparable long-form breakouts, nearly three quarters stayed within ±25% of the channel's normal median.

That gives creators a defensible baseline.

Not a prison.

A baseline.

When You Should Make the Video Shorter

A shorter video makes sense when the idea has less substance.

For example:

  • one clear tutorial
  • one news event
  • one experiment
  • one comparison
  • one answer
  • one product feature
  • one narrow story

If your outline has six minutes of genuine value, producing twelve minutes may simply create six minutes of filler.

The goal is not to hit a benchmark.

It is to remove everything the viewer does not need.

When You Should Make the Video Longer

A longer video can make sense when the idea genuinely expands.

For example:

  • investigative documentaries
  • multiple case studies
  • deep historical stories
  • experiments with several stages
  • complex tutorials
  • business breakdowns
  • interviews
  • narrative videos with escalation

The study contained plenty of breakouts longer than their channel norm.

The existence of longer breakout videos means creators should not be afraid of length itself.

They should be afraid of unearned length.

"Make It as Short as Possible" Is Also Incomplete Advice

There is a difference between:

efficient

and:

short.

An efficient 24-minute documentary can contain:

  • constant new information
  • escalating stakes
  • strong visual changes
  • narrative progression
  • useful evidence

An inefficient eight-minute video can repeat one idea for six minutes.

The clock cannot measure that difference.

That is why duration alone is such a weak strategy variable.

A creator can optimize:

12 minutes

and still produce a weak video.

A Better YouTube Video Length Workflow

Instead of choosing a duration before understanding the idea, use this process.

Step 1: Find Your Channel's Median

Take a group of comparable recent uploads.

Do not casually mix:

  • Shorts
  • long-form
  • livestreams
  • podcasts
  • compilations

If you are planning a long-form documentary, compare it with long-form documentaries.

Calculate the median duration.

Suppose it is:

14 minutes.

Step 2: Build a Working Range

A simple starting range is:

75% to 125% of the median.

For 14 minutes:

  • lower end: 10.5 minutes
  • upper end: 17.5 minutes

This is not an optimization formula.

It is a way to identify when the new video represents a genuine format change.

Step 3: Let the Idea Earn Its Way Outside the Range

Ask:

Why should this video be 25 minutes instead of 14?

Good answers:

  • the investigation needs three cases
  • there is a second act
  • the experiment takes multiple stages
  • viewers need additional context
  • the story has meaningful escalation

Weak answer:

Longer videos are better for YouTube.

Now ask the reverse:

Why should this video be six minutes?

Good answer:

The topic has one clear payoff and everything else is padding.

Weak answer:

People have no attention span anymore.

Step 4: Write the Structure Before Locking Duration

Outline:

  1. hook
  2. setup
  3. main sections
  4. escalation
  5. payoff
  6. ending

Estimate how much each section deserves.

Then let the structure generate the expected duration.

Do not choose 12 minutes and force the script to fill it.

Step 5: Review the Finished Script for Padding

Remove:

  • repeated explanations
  • unnecessary summaries
  • generic transitions
  • duplicated examples
  • long intros
  • irrelevant background
  • sections that do not change the viewer's understanding

The target is not shorter.

The target is denser.

Step 6: Compare Results Against Your Own Baseline

After publishing, review:

  • views
  • relative performance
  • retention
  • watch time
  • viewer feedback
  • conversion goals

Then compare similar videos.

The most useful duration benchmark will usually come from your own audience, not a universal internet average.

How to Research Video Length With Competitors

Competitor research is useful when it stays contextual.

Do not search for one viral video and conclude:

It was 22 minutes, so mine should be 22 minutes.

Instead:

Find the channel's normal range

How long are most comparable uploads?

Find the breakouts

Which videos materially outperform the channel's baseline?

Compare breakout duration with normal duration

Did the channel's strongest videos tend to:

  • stay normal
  • go longer
  • go shorter

Repeat across multiple competitors

One channel can have a unique audience.

Five channels showing a similar pattern is much more interesting.

Why Relative Performance Matters More Than Raw Views

Imagine these two videos.

Video A

Views:

300,000

Channel normally receives:

40,000

That is an extraordinary relative performer.

Video B

Views:

2 million

Channel normally receives:

5 million

That is a weak relative performer.

If you only sort by raw views, Video B looks "better."

For strategy research, it may be less informative.

That is why this study used a channel-relative breakout definition.

The question was not:

Which videos are biggest?

It was:

Which videos are unusually strong compared with their own channel?

That makes the length comparison more relevant for creators trying to identify repeatable patterns.

Why 20–30 Minutes Should Not Become the New "Magic Number"

It would be easy to turn the raw bucket table into a headline:

20-to-30-minute videos are 50% more likely to break out.

We deliberately did not do that.

The raw breakout rates were:

  • 3–10 min: 9.9%
  • 10–20 min: 11.7%
  • 20–30 min: 14.9%
  • 30+ min: 4.4%

But absolute length is confounded by channel composition.

The channels producing 25-minute videos may be fundamentally different from channels producing eight-minute videos.

They may have different:

  • niches
  • audiences
  • storytelling formats
  • channel sizes
  • upload frequencies
  • packaging quality
  • production values

Once we moved to a channel-relative analysis, the more useful result was not:

20–30 minutes wins.

It was:

Most breakout videos stayed close to the duration their own channel normally produced.

That is the conclusion we are willing to defend.

Why 30+ Minute Videos Had a Lower Raw Breakout Rate

The 30+ minute group contained:

  • 68 videos
  • 3 breakouts
  • 4.4% breakout rate

This is clearly lower than the middle duration buckets.

But the sample is too small and channel-dependent to conclude:

Videos over 30 minutes are bad.

Some channels are built around hour-long content.

Others almost never publish it.

The correct interpretation is:

In this specific recent competitor cohort, 30+ minute videos were underrepresented among breakout classifications relative to several shorter long-form buckets.

That is an observation.

Not a universal law.

What This Means for Faceless YouTube Channels

Faceless creators are especially vulnerable to arbitrary duration rules.

An AI workflow makes it easy to say:

Generate me a 20-minute documentary.

The system will happily generate 20 minutes.

That does not mean the idea deserves 20 minutes.

The better workflow is:

  1. validate the topic
  2. define the viewer promise
  3. outline the story
  4. determine the necessary sections
  5. estimate natural duration
  6. generate the script
  7. remove filler
  8. edit for pacing

Auto-production should follow the editorial decision.

It should not create the editorial decision.

A faceless channel that treats "15 minutes" as a production quota can easily produce 15 minutes of interchangeable filler.

What This Means for New Channels

A new channel has a harder problem.

There is no established duration baseline yet.

In that case, use comparable channels as the initial prior.

Find several channels serving a similar:

  • audience
  • format
  • topic
  • production style

Then study the distribution, not one winner.

If comparable channels normally publish between 12 and 18 minutes, starting around that territory is more defensible than choosing a duration from generic advice.

Once your own channel generates enough data, replace competitor assumptions with your own evidence.

A Practical Rule for Your Next Video

If you need a starting rule today, use this:

Established channel

Calculate your median comparable video duration.

Start with:

0.75× to 1.25× that median.

Then leave the range only when the idea earns it.

New channel

Find several successful channels producing the same broad format.

Calculate their normal duration ranges.

Use that as an initial prior.

Then replace it with your own audience data as quickly as possible.

This rule comes much closer to the actual pattern in our breakout data than saying:

Every YouTube video should be 8 minutes.

What This Study Does Not Prove

There are important limitations.

This Was Not a Random Sample of All YouTube

The dataset comes from public competitor channels represented in OverseerOS competitor-research workflows.

The results describe this research cohort.

They do not represent every YouTube niche.

Only the Cleaner Recent Period Was Used

The full database contained 2,923 uploads, but historical duration coverage was incomplete.

Our final primary cohort used 629 videos from the cleaner January-to-August 2026 period with:

  • valid duration
  • valid channel baseline

That decision reduces sample size but improves comparability.

Breakout Is an OverseerOS Research Definition

A breakout was defined as initial view velocity above 2× the channel baseline velocity.

This is not an official YouTube classification.

It is a channel-relative performance measure.

We Did Not Have Private Retention Data

The study does not know:

  • average view duration
  • average percentage viewed
  • retention curves
  • CTR
  • impressions
  • traffic sources
  • subscriber conversion

Those private variables could help explain why one duration worked.

Duration Can Be Confounded by Format

Longer videos may disproportionately belong to:

  • documentaries
  • podcasts
  • investigations
  • essays

Shorter videos may disproportionately belong to:

  • tutorials
  • commentary
  • clips
  • highly compressed formats

Duration itself may therefore be reflecting format.

Duration Buckets Are Analytical Convenience

Ten minutes is not a natural biological boundary.

Neither is twenty.

The bucket analysis is useful for readability but should not be mistaken for a hidden algorithm threshold.

Breakout Status Does Not Prove Future Performance

The measure uses public view velocity relative to an observed channel baseline.

It does not predict future recommendations or lifetime views.

Correlation Is Not Causation

Even if one duration band had dramatically outperformed another, that would not prove length caused the result.

Topic, packaging, audience fit, timing, quality, and many other variables influence performance.

What We Would Study Next

A stronger future version of this research could combine duration with:

  • topic similarity
  • title structure
  • thumbnail structure
  • channel size
  • niche
  • upload frequency
  • format
  • hook style
  • publication timing
  • relative breakout score
  • private retention data from consenting creators

The most interesting question may not be:

What video length performs best?

It may be:

When does changing the normal length of a channel improve or hurt performance?

That requires deeper within-channel data over time.

We started with a common YouTube question:

What is the best YouTube video length?

The full OverseerOS competitor dataset contained 2,923 recent uploads across 115 competitor channels.

After removing historical records with incomplete duration coverage and videos without a valid channel baseline, the primary study analyzed:

629 videos across 60 channels, including 72 breakouts.

The simple answer was underwhelming.

And useful.

For long-form videos:

breakout median duration: 14.8 minutes

normal median duration: 14.8 minutes

Exactly the same.

The 20-to-30-minute group had the highest raw breakout rate at 14.9%, but the duration-bucket differences were not strong enough to justify declaring one universal winner.

The better insight appeared after normalizing duration by channel.

Among 53 comparable long-form breakouts:

73.6% stayed within ±25% of their channel's normal median duration.

22.6% were materially longer.

Only:

3.8% were materially shorter.

The median breakout was:

1.068× its channel's normal median length.

So if you came here looking for one number, the data does not give you one.

It gives you something better:

Your channel already has a length context. Start there.

Make the video as long as the idea can justify.

Keep the pacing dense.

Cut filler.

Add depth when depth improves the story.

And do not stretch or amputate a good video just to satisfy somebody else's "perfect" runtime.

The best YouTube video length is not:

8 minutes.

It is not:

10 minutes.

It is not:

20 minutes.

It is the amount of time required to fully deliver the promise while staying appropriate for the audience and format you are building.

For established channels, the data suggests your proven duration range is a much better starting point than a universal benchmark.
